The Great Marketing Reversal, visualised

Seven charts that follow the essay’s argument: from the latency of the campaign factory, through the boundaries that keep an autonomous engine accountable, to what marketers do with the capacity it gives back.

The three figures under “What the research says” are sourced. Every number in the charts comes from an illustrative model of the essay’s logic, not from reported data. Each chart has a “View data” table under it.

Marketing has a latency problem

A customer signals intent on Monday. The factory notices on Tuesday, discusses on Wednesday, briefs on Thursday and goes live the following week. Switch to a moment that lasts a month: then the factory is fine. Real-time doesn't mean instant. It means relevant when it matters.

The marketing engine

A loop that runs all the time. Select a stage.

Marketerintent andboundaries

Sense. What is happening in the market, the account, the competition?

The factory coordinates people and work in one direction, and every quarter starts again at the top. The engine senses, interprets, decides, executes and learns continuously, around the intent and boundaries its marketers set.

Agents do the work. Marketers stay in control.

Autonomy is a design choice

03Sometimes the right response is nothing

HTML grid · unit chart

Most signals deserve no response. The ones that do get the right kind.

A hundred signals in a week. Answer them all and you are exceptionally efficient at interrupting people. Route them, and most get no response, a few become a recommendation to sales, and a handful deserve a human's creative attention.

  • Shift budget between tested variants, within a cap24

  • Draft outreach to accounts a competitor move affects44

Prepared by agents, decided by a person

  • Launch a new variant inside approved messaging56
  • Invite a strategic account’s CFO to an executive dinner68
  • Respond publicly to a competitor announcement82

Never automated

2

A hard rule, whatever the dial says

  • Change pricing or commercial terms
  • Introduce a new brand position
Which decisions can the engine make? Which need approval? What must never be automated? Turn the dial and watch actions move between zones. The hard rules don't move. A marketing engine that executes at machine speed can also make mistakes at machine speed.

Brand builds the memory. Real-time activates the moment.

The engine converts trust. It doesn't create it.

When everyone can produce, personalize and respond instantly, those stop being distinctive. Value moves to knowing what is worth saying, ideas that challenge conventions, memory built over time, and moments that don't feel automated.

The engine takes most of the machinery off a marketer's week. That capacity can be absorbed by higher output targets, more meetings and more campaigns. Or it can go to craft and to making the engine better. Same technology, different leadership.

Notes on the model

  • Relevance decays exponentially. “Days”, “a week” and “a month” are the time for a moment to lose half its relevance.
  • The autonomy dial sets the risk limits: agents act alone below 20 and ask for approval from 50 on the balanced setting.
  • The value of a buying moment is proportional to the share of the buying group that already knows and trusts the brand.
