What is the Shadow CMO organization?

The Shadow CMO organization is a blank-page design of the marketing function: how you would fulfill the CMO role from scratch, with zero headcount, zero infrastructure and no legacy commitments, architected around what AI can do now and adding humans only where they are genuinely needed and uniquely valuable.

Also called Shadow CMO, Shadow CMO exercise.

By Updated

Tim Rutten started the Shadow CMO organization as a thought experiment in July 2025, after a four-year mandate from Backbase’s founder and CEO to become an AI-native company. It became the starting point for rewriting the company’s GTM function.

Its value is what it exposes. Starting from zero shows how much of the current marketing operating model exists for reasons that no longer hold: reporting layers, cadences, slide-deck shuffling, MarTech middleware. None of it survives the rewrite.

A spark, not a system

The exercise doesn’t scale on its own. Turning it into a working operating model takes a small founding team (a visionary executive, a senior strategist and an AI architect who can actually build) whose first deliverable is a governed landing zone. That environment eventually hosts the GTM OS.

Run it yourself

The Shadow CMO Exercise in the library turns the question into a prompt you can run with Claude, ChatGPT or Copilot, plus a guide to reading the answer.

  • GTM OS — A GTM OS is the internal platform, built and run as a product, through which an AI-native go-to-market function operates: its workflows, automations and agents live in one governed system, so alignment between sales, marketing and customer success is architectural rather than orchestrated.
